PS3 CECHA01 (Phat) — HFW 4.91.1 installed — Evilnat 4.92.2 CEX update fails at ~75%

Hi everyone,
I'm looking for help updating my PS3 and I want to include all details + everything I already tried.
Console / Firmware

  • Model: PS3 Phat CECHA01
  • Current firmware: HFW 4.91.1 installed
  • Target update: CFW 4.92.2 Evilnat Cobra 8.5 (CEX)
Update Method

  • Updating via USB (not internet)
  • PS3 detects the update correctly:
    • Shows "Version 4.92.2 Evilnat [CEX]"
    • Location: USB Device
  • USB folder structure is correct:
    • USB:\PS3\UPDATE\PS3UPDAT.PUP
USB Setup

I tried 2 different USB drives, both FAT32:
  • Formatted in Windows as:
    • FAT32
    • Allocation unit size: Default
    • Label: PS3_SACD
    • Tried quick format (I can do full format too if needed)
Where it fails

The update begins copying normally, but fails during the copy phase around:
  • ~60% one attempt
  • ~75–77% repeatedly (most consistent)
Then I get:
  • "The data is corrupted. (8002F2C5)" in safe mode
What I already tried

✅ Tried both USB drives
✅ Tried different USB ports (including right-most port near the HDD)
✅ Tried the Recovery Menu (Safe Mode) update, not just XMB
✅ Confirmed the PUP filename is correct: PS3UPDAT.PUP
✅ Confirmed file size looks correct (~194MB)
Question

Given that:
  • the PS3 detects the update properly,
  • the update starts,
  • but fails consistently at ~75%, "The data is corrupted" error occurs during install (seen 8002F2C5 and 8002F957 on different attempts), usually failing around ~75–77%.,
What should I try next?

Possible suspects I'm wondering about:
  • Bad USB compatibility?
  • PS3 HDD problem / bad sectors?
  • Something about my current HFW 4.91.1 install preventing this update path?
  • Should I update to OFW 4.92 first and then apply CFW?
  • Should I install from Recovery Menu using a different PUP (Hybrid/OFW first)?
Any guidance would be hugely appreciated — I've been working on this for days and want to do this the cleanest/least risky way.

Quick update — we replaced the internal HDD this morning and repeated the update attempts.
Current status:
  • Console: PS3 Phat CECHA01
  • Current firmware: HFW 4.91.1 installed
  • Target: CFW 4.92.2 Evilnat Cobra 8.5 (CEX)
USB method:
  • Updating via USB (not internet)
  • PS3 detects the update correctly (shows "Version 4.92.2 Evilnat [CEX]")
  • USB folder path confirmed:
    USB:\PS3\UPDATE\PS3UPDAT.PUP
What changed:
  • New HDD installed
  • USB drive full formatted again (FAT32, 28GB)
Where it fails now:
  • Update starts copying normally but fails consistently at ~69%
  • Error shown: "The data is corrupted. (8002F957)"
Next step I'm planning to try:
  • Install OFW 4.92 first, then HFW 4.92.1, then retry CFW 4.92.2 Evilnat
If anyone has additional suggestions (USB formatting/MD5 verification/BD drive considerations/etc.), I'd really appreciate it — been working on this for several days.
