PS2 PMAP 101 RX errors

Coming here to get some PMAP help and hoping to ask in that thread. But I'll just post the info here too...

I have a vintage 30001 fat PS2 (purchased myself back then, no other mods or anything) with a functioning but dodgy laser (reads some discs but not others). I'd like to give it a tune-up with PMAP, but I just get 101 RX timeout errors. This is the first electronics project of any significance I've attempted, so it's entirely possible that my soldering sucks or that I'm doing something fundamentally stupid, but I've tested and retested everything I can think of at this point.

I have a GH-10 board in this unit. The ground point at the left in the pic is really tiny, so I have the blue RMC wire twisted/tinned with the black ground wire and soldered that join to the other, larger ground pad. I've verified continuity between the test points and the ends of my leads, and also between the RMC/ground/ground-lead-end. I can try to get a good pic of my soldering if that's helpful, though I'm not sure my phone's camera is going to be good enough to show much.

I've crimped the ends of the leads into dupont connectors to connect to the UART. Probably my crimping isn't perfect, but the connectors fit snugly and I also tested continuity against the back end of a spare through-hole connector so I don't think the duponts are a problem. But I may just try soldering direct to the pins anyway.

I've tried connecting the leads to one of these and one of these. In both cases, I can open PMAP on the appropriate COM port, but trying to read ident data or check the EEPROM gets me a 101 RX timeout error, which sounds like general electrical connectivity problem. I understand the RX/TX's may be flipped in the mobo photo and I've tried those both ways too. I'm not clear on whether I need a 3.3V lead or not - the YT vid I watched using the first USB UART adapter didn't use it. I do have the adapters' jumpers set to 3.3V, which is the logic line voltage if I understand correctly. I tried wiring up a 3.3 lead anyway and that didn't help either.

While my soldering skills aren't great, I feel like there must be some other fundamentally dumb thing I'm missing here. PS2 has power and is turned on via the reset button. I don't have the fan or memcard/controller ribbon cable connected. Perhaps that's a problem? Doesn't seem like it would be.

What am I not seeing here? I would greatly appreciate any guidance.
